Institutional Moat
CeibaQ's defensibility is not code (much of the AI is open and reusable) — it is access, calibration, and trust that take years and deep local relationships to build.
Four reinforcing moats
- Institutional access (Peru). An owned concession plus signed agreements with MINAM, SERNANP, SERFOR, GOREL and CCPIP. A new entrant needs years of relationship-building just to get permission to measure — let alone to access 20 years of government data in-kind.
- Direct-measurement integrity. Flux + eDNA + LiDAR ground truth that satellite-only competitors structurally cannot reproduce — the basis for a verification premium on high-integrity carbon, biodiversity and disclosure.
- Build-once reference libraries. Species, eDNA-barcode and acoustic libraries for Amazon taxa, calibrated per ecosystem subtype — assets with zero marginal cost to reuse and high cost to recreate.
- The data network effect. Every node, drone pass and eDNA sample improves ROOT's calibration, which improves every downstream product — compounding with scale.
Why the position holds
Free government systems (e.g. Geobosques) and commodity satellite data set the floor for raw monitoring — so CeibaQ sells the integrity / SEEA / Article-6 / biodiversity layer on top, the part those systems cannot provide and the part regulated finance is forced to license.
The honest counter-point
This moat is latent until ROOT is built and accredited — which is exactly what the pre-seed and seed fund, starting on land we already control. Access without execution is potential; the plan converts it to a working, accredited reference layer.
